And We're Full!

When I launched the membership site about a year ago I decided to set a membership limit at 1,000. Recently we have been getting a lot of word of mouth marketing and our growth rate has surged beyond my wildest expectations. We recently raised our price to try to curb growth, but promotion associated with that caused another rush of sign ups and even after we raised our price we did not see any slowing down on new subscribers. We reached our capacity and are closing off new premium memberships for a while.

Ironic that success creates a host of other issues, but I care too much and work too long. And I don't want to lower the quality of our customer interaction and customer service to scale it to the moon. Recently I watched some TED videos about career crisis and motivation. One of the most ressonating quotes was Alain de Botton's "You can be successful at everything. We hear a lot of talk about work/life balance - nonsense. You can't have it all. So any vision of success has to admit what it is losing out on." It's so obvious to read that...but I certainly needed to hear it. ;)

In the worst recession in 80 years (perhaps a depression) I am not asking anyone to cry me a river for getting too much business. It is a problem most people would love to have. But we are drowning in opportunity with our other sites doing great and this site growing a bit quicker than I was planning on. Since opening I have made over 15,000 posts in the forums, and the rate of posting has only increased as our membership has risen. Just a couple months ago I was at ~ 12,000 posts.

As I have poured myself into this site we built a community I am proud of, but am falling behind on some other fronts - this week I was late writing a guest column for another site, I have 1,000+ emails in my inbox, and I have grown far too chubby (as seen in recent videos).

Our current customers will keep getting the same great customer service they have been, but I just turned off new paid submissions so I can lighten the load for a while. It is hard to justify letting my health slide to earn a bit more when so much of the earnings just get handed over to corrupt bankers. If I earn a lot but die young I can't really count that as getting ahead. Well I guess I could, but I don't want to. ;)

Congrats on the membership overload you deserve the success as you have worked so hard. I have followed your blog for a couple of years now and admire you for the information you share. In fact I'm an SEO consultant myself and its not easy. If you have lots of work you need put in the hours and if you don’t have the work you still need to put in the hours. Still if you start putting on weight you need to do what I do, go to the gym and clear your head, its really worked for me and I have more energy to deal with the long weeks. The fact that you've closed the door and not compromised on your quality is great!

Unfortunately breaking the arms of my superiors to agree to sign up $$, has left me with a bit of an empty pit in my stomach, that I missed the boat.

For those of us standing outside the gate. This reminds me of the cheezy Sean Connery movie called ZARDOZ (Look it up in IMBD..you whipper snappers). Where the poor people stare at the immortals behind a forcefield to the garden of eden.

I hope you can pass the responsibility of the site to loyal moderators, or key members.

Apparently Obama has a postmaster who chooses out of 1000's of snail mail letters the ones he feels are important. (discounting the threats of course!) about 1000 or so get laid out on the table. Obama then personally chooses 10 or so and answers them directly, or makes it a point to bring those letters to committee meetings-so there is a human element, and has members read them out loud. I'm sure someone inside SEOBOOK could be your gatekeeper.

I have a website idea that would be fun, but I get so emotionally involved in those types of projects that it is best I don't start one until I get this site opened back up and operating smoothly even with me working on it slightly less than I was before I closed it ;)

I am sorta thinking that price increases will be one of the best strategies to curb demand a bit (while ensuring that paying customers still get the best service available in the industry).

Well I have always been a service focused type of person. Where many marketers take as much money as they can, water stuff down, and (my favorite line) "work on their business rather than in their business" ... I prefer a different approach... one based on selling something I would gladly pay for and something I would value as a customer.

To ensure that value is there direct interaction is a big piece of that strategy. The direct feedback helps me offer something worth buying and sets us apart from businesses primarily focused on scale rather than their customers.

I have a site that I've been plugging away at for 18 months which is hung up in rankings and I was very much looking forward to your input.

With regards to your health, you're spot on in surmising that there's no point to leaving a good looking young corpse. I schedule a walk or run for 30 minutes everyday and find that the energy (kinetic?) I get back from doing it easily justifies the time not to mention the health benefits. It's good to keep perspective.

We won't open before I get back from New York (~ 2 weeks from now). As far as when we open after that, it depends on a lot of factors like my health, how caught up I am on email and other projects, etc.

When we open back up, access to the site will likely run $300/month.

If all that is keeping you from letting more customers in is a limit on your personal time and resources, why not just let us in without having access to commenting?

That way we could read past posts and have access to tools without taking up any of your time. Simply turn off the ability to comment. Then, it would be "here's my money" without any work on your part. Possible?

Frankly I don't think anything comes close to our member forums on quality. As far as just tools + information goes (without that level of in depth interactivity) you might want to try planet ocean or seomoz.

Yo Aaron,

have you ever considered a 'read only' subscription to the forums? So people could still gain the benefit from the forums, training modules and expertise but not increase your work load due to being unable to post?

Just an idea and I don't know if there would be customer service nightmares or if it would be more trouble then it's worth, but from a customer perspective I think people would be willing to pay - I certainly would - for the benefit of being able to read the forums/premium content, even if you couldn't post, whilst waiting for full membership to be available again.

We have thought of that idea but we still would not want to open up to members until we are ready to take full members as well because part of the issue is account management ... like permissions issues, lost passwords, forgotten usernames, refund requests (if a person cancels in the middle of month x), payments that didn't go through (people forget to update credit cards, credit cards get stolen, etc.) still consume time...so we don't want to open up until we have enough time to take care of more customers. Even the seemingly hands off "read only" type account still require significant effort on our end.

Just found you guys last month - new to SEO - I signed up for the free stuff, and I keep getting the compelling emails to subscribe. I'd love to subscribe/pay/participate, and every day I attempt to access the subscription page...awaiting your return. Hopy you get it figured out soon, have tons of fun, and rest up for another round! Anxious to utilize the "other" tools available for subscribers.
Is there any way to get to those tools - pay - whatever now instead of wait for all the other stuff to come back online?

Hi Cirus. I will let you know when we open, but from my perspective ClickBank is a horrible option for anyone selling a premium internet marketing service. Why? Because most the people who typically shop through ClickBank are dreamers looking to buy a dream and asking for a refund after it turns out they have to do any real work. Since I don't sell a dream and a bag of smoke I don't seem to fit well with those customers.

Clickbank is only a good option if you are either

  • operating outside the internet marketing space, OR
  • selling a bag of smoke, OR
  • offering software which you can revoke the rights on if a refund request is made

When I did offer Clickbank and Paypal at the same time (back when I primarily sold an ebook) the refund request rate from ClickBank users was over 5X as large as what it was from our Paypal paying customers.

Some of those wankers using Clickbank sent me refund request emails that were delivered into my inbox within less than 3 minutes after their purchase. How do they even finish downloading the files, let alone writing a refund request email and sending it in less than 3 minutes? Those people proved their sole goal was to steal my stuff. That customer segment is absolutely worthless (or perhaps of negative worth) ... at least to me.

I was looking for a seo training with someone else and they not only recommend you but also convinced me to get into your program. Now after spending so much time on your website. I found out that your doors are close. I read your comment and you justified your trick. But when i go to shop something and they say they have and at the last time they tell me-- Oh we are out of stock and we will let you know as soon as we have it, for me this is negative marketing and trying to selling me something , which dont exist. You should put a banner on you home or training page rather than asking us to read all the stuff. Not only this when I subscribe to basic plan, you sent me a link to upgrade my subscribtion and againt showing me the same stuff "And We are Full". This is how your teach also? get the people on your website and dont sell what you offer. For me this is spam b/c thats what spammers do. I read your book, you have a good knowledge about SEO but today i am little disappointed about this. As i am getting so many emails and ads like this; where they offer something else and then sell something else. In your case your sold me your website content and i wasted my 2 hours. If one is hungry then he needs something to eat, you cannot live describing the importance of food and how good cook you are. You can disagree with me.. thanks and takecare

In reply to your comment Asmik, I think you're right in one sense, that a banner or notification on the main site saying 'Sorry We're Full - Check Back Later' would be good. But if you read the post and see what Aaron says, you'll see that this isn't spam/dirty tactics.
Even if it were a clever marketing strategy that makes the product appear scarce and therefore more desirable, note that Aaron has personally answered the majority of comments on this thread.
Also, I think you said that you were willing to buy before you arrived at the page - what then is the point of doing any 'dirty tactics'?
Personally I believe what's being said, in that the business has grown too fast and they're not willing to sacrifice quality for more money.

Yeah...I was simply unable to keep up and needed time to get myself in order. If I take on work to the point that either the quality goes to crap and/or I have a physical or mental breakdown I don't think that helps anyone out (other than our competitors I guess).

Sorry I wasted some of your time AsimK, but when we do open you will be one of the first to know. And at the same time if I put a "go away" sign on the front page then I scare off potential new customers before they even get into the conversion flow at all, or know what we offer...I could make it sound like we are not even interested in new customers - EVER.

Believe it or not, the day I decided that I was being overworked and we were close to full was the same day I decided to close the site and the same day I published the above post. Was it the 100% perfect solution? No. But every additional step I take to perfect the site being closed takes it that much further from being ready to be open. I would rather have opening the site up being a 10 minute process than something that takes me so long that I keep putting it off.

If you are stumbling on this post and wondering if Aaron is full of crap (pulling a stunt to increase membership), you might want to review this blog again. Look at how often Aaron comments directly - now multiply that by almost every thread in the Forum. I have no idea how he has time to do it, but he does...consistently.
I have been a paying member for a year, and I will be a paying member as long as the quality of the Forum, the interaction with other SEOs and the general information offered remains as high as it is. This is by far one of the best resources you will ever find on building sites and SEO. I spend time every day in the Forum - and I can't say that about any other site except Google.
I am sure Aaron is not always 100% forthcoming about all of his marketing ideas - that would be pretty silly. But look at the blog, and look at what he discusses in the posts and the comments. There is a common denominator of honesty and integrity through it all, and this is not affected - it would be obvious if it were. If you don't think Aaron is willing to help you to learn how to help yourself, you are not reading the same things I do.

And if you think you are seeing a web marketing guy pull a web marketing stunt to get more sign-ups, look deeper. You're missing it completely.

In terms of joining the forum, I wonder how different seoblog forum questions/answers is to seochat? (which is free). Because the seobook forum is largely a "black box" - I can't see it to evaluate it other than a few headline thread titles on the seobook sales page.

The way I see it, there's two types of information: general and specific. General information is like advice on your on-page optimization, and opinions on why you might not be ranking now. This isn't information that you have to dig deep for (e.g. you can ask these questions on dozens of forums out there). But specific information, such as highlighting a particular "blog network" etc is valuable.

Do the seobook forum members exchange this kind of specific info, or is it general stuff like "I'm not ranking, why not? Please check out my site" (a la seochat)?

Andrew...think of who follows our blog and comments on the posts out here. Inside the forums tends to have an even higher signal to noise than our blog does...and our blog is WAY WAY WAY above the level of free public SEO forums...I would not have bothered creating a paid forum if I was going to be fine with it being similar to the free forums. The free public forums are dominated by the tragedy of the commons.

Here is some recent member feedback on the forums...

"Awesome information without much noise at all. A great resource center. "

"The forum *is* the USP"

"The answers are incredible. The knowledge shared is unique. The help provided is generous."

and, in spite of me making nearly 20,000 posts, members have learned so much from each other (even I learn a lot from other members...

"Aaron himself is great source of information, but in the forums you have tons of other people participating, answering questions, and even writing their own articles. I learn almost as much (or more - sorry!!!) from them as I do from Aaron's articles."

and here is another comment that captures the community-like nature of our community (and community fits better than forum, IMHO)

"I can't help but feel that I'm part of a very special group of people. It gives you a great sense of security that there are so many others steeped in seo and related areas available so openly.

I have taken on additional projects that perhaps I wouldn't have before and I find that by following the different threads I am becoming more open to the different options available to enhance my income.

I am in total awe of some of the members who have built up sites then sold them for a huge profit: I would love to do the same!"

There is nothing new about people wanting "what they can't have". As a matter of fact, it's one of the infamous ploys of Internet Marketers. Always build up the "wanting" and let them grovel like dogs. I have a a major e-commerce site for high end collectors. You would be amazed at how many requests I get for SOLD OUT items.

Easiest way to understand the value of cutting edge SEO advice?

People spend $20,000,000,000+ / year advertising with Google. Effective SEO allows you to capture your share of that audience while avoiding your share of that expense.

And once you have implemented SEO the recurring costs are ***much*** smaller than that of an AdWords customer.

$10 a day (what amounts to a few AdWords ad clicks for many businesses) is nothing to have a lawayer on retainer, and right now having one of the world's top SEOs on retainer will help you build revenues far faster than most lawyers would.

It is not for everyone. Our membership caliber is high and we wanted to keep it that way. The interactivity on our site ***is*** worth far more than most other membership sites because most membership sites are a pack of static guides and a few tools, whereas having a membership in our forums is like buying a consultant on retainer for $10 a day. Its quite cheap if you are good at business or SEO. I mean most businesses spend WAY MORE THAN THAT on stuff that has way less incremental value.

$300/month is a deal breaker for me. Im a full time designer/developer looking to transition into the SEO world but without an existing client base I simply cant manage the overhead of 300/month. Maybe you could consider breaking your membership level into tiers and re-offer a 100 subscription that allows access to the content but no posting to the forums, or something along those lines. Im looking for something i can use to teach myself and learn from the pros, i dont necessarily need to interact with them. the 300 sub cost could be for the more successful guys that can afford it and want the additional benefits. just a thought. unfortunately, as a rookie trying to gain the knowledge to get those first clients, 300 prices me and others in my position out of the market.

We were thinking of doing something like that. The only reason we had not launched that type of service yet was that it would have forced us to need to rewrite all the sales copy in a way that had 2 different offerings...which would have slowed our pre-opening.

Aaron you always seem quick to jump on the whole crappy economy for one reason to double prices. From my calculations the income from this site (even at the old, reasonable price) you are making bank each money. This doesn't even take into consideration the, probably, insane amounts of income you make not from this site. So I don't think the economy is hurting you all that much.

For those of us who may be intermediate SEO's this used to be an affordable amazing resource. We have the basics and then some down, but get stuck on some execution practices and don't really have a top authority site to turn to for help.

Now $300 is great and all for people who have business's who can pay that for them but for us little guys trying to do this on our own...

it's next to impossible IN THIS ECONOMY. You have now completely priced out the little guy who wants to join in hopes of being able to take their knowledge to the next level in order to get to a point that they can start taking on clients. Well for lots of these people, myself included, it was heartbreaking to see the cost of monthly admission DOUBLE. Most of us don't make hundreds of thousands of dollars a month from a website. Hell most don't make that in a year.

It's akin to dangling a cookie in front of our faces and then just as we are about to take a bite you yank the cookie away. You showed us the $150 price tag and then built up the excitement for lots of us that it's going to reopen and then BAM $300.

I was a member for a few months back when the price was only $90/month!!! Yes $90, can you believe that!!?? But at that time I couldn't afford to pay that per month for an extended period, as much as I would have loved to. Now I'm in the same boat. I could have afforded the $150 albeit it would still be a stretch, but now that cookie is long gone, never again to be seen, as trying to afford $300 IN THIS ECONOMY with all my other bills just can't happen.

My 2 cents, even though it's not worth much here.

Sorry to hear that rdurty2. My life and health have value and I spend far too much on this site. I didn't raise prices only to try to make more money...but largely to help limit demand and further increase customer quality.

And to have direct access to me + hundreds of leading SEOs for $10 a day is cheap. If you don't think that is cheap then either you have not hired a lawyer, are lacking in resourcefulness, don't realize how hard I work, and/or are not thinking about how people spend over $20,000,000,000 per year advertising on Google.

Lets be honest... even at $300 I am still only charging crumbs for the value delivered (if people are willing to follow through with the advice given - which our current customers are doing).

I don't bitch about the economy being bad. I bitch about bankers and the government partnering to steal trillions of Dollars to spend upon one another lavishly and without merit.

Our price was never set @ $90 a month...it was $100 a month right after launch...then we got so much demand that I lifted it to $150...and then when demand didn't slow down I decided to close for a few months to help me catch up with it and limit membership a bit. We decided that the price needed increased again or we were going to run into the same problem again of me working 20 hours a day.

Success is largely driven by being resourceful. Lines like "IN THIS ECONOMY" run counter to that. :(

We should have a lower priced tier out before the year is out which gives full access to everything except for starting new threads and asking questions in the forums.

Yes it does look like a really good membership site but it's certainly not a solution that will make me cancel all the other (some obviously also good) membership sites. I can certainly add a $150/month site, but that was the limit.

I do understand your business decision and hope that you will run some sort of promotion in the future to make it affordable for some of us.

The thing is...it would take me less than a day to put up a site that makes an incremental $300 a month for years. So if people look at SEO from that perspective it is sorta hard to see how $300 is outside of budget, unless people are arbitrarily capping themselves.

To rainmaker: I am like you and cannot afford the $300 a month. I actually subscribed without realizing the price. But for the few days that I have checked it out, the price of $300 is worth it. There is no good SEO forum right now. DP, SP, V7N, WW, whatever, the SEO forums are either dead or have an insane amount of misinformation. SEOBook's forum on the other hand is great! So yeah of course all the other information is awesome too but unlike those that won't be changing too much, the forum is active and Aaron is extremely active in it.

I know I sound like a shill but I'm not...heck I won't even be part of SEObook anymore since I can't afford it. Mainly though I'm jealous at all the people that got in at $100 or $150!
